Surfactant system first
It sets lather, mildness, cost and after-feel simultaneously. Choosing actives before the surfactant system usually means redoing the actives.
Lather perception
Users equate lather with cleaning even where it does not correlate. Sulphate-free systems need work to reach acceptable foam, and skipping that work produces returns.
Viscosity and dispensing
Too thin reads as diluted, too thick will not pour in cold weather. Target viscosity should be a range in the brief, and it should be checked at low temperature.
Fragrance load
Rinse-off products carry higher fragrance than leave-on, but scalp-sensitive positioning pulls the other way. Decide which claim you are making before setting the level.

Shampoo fill sizes are large, so the bulk batch is usually the binding constraint rather than the bottle. Sharing one base across two fill sizes is the most common way to reach a workable first run.

Can a sulphate-free shampoo lather like a conventional one?
It can come close with the right secondary surfactants and foam boosters, but it takes formulation work and raises cost. Expecting identical foam from a straight substitution is the usual source of disappointment here.
Can anti-dandruff claims be made?
It depends on the active, the concentration and the destination market — in several markets that claim moves the product into a regulated category with its own requirements. We check this before formulating rather than after.
Is a solid shampoo bar a different project?
Yes, substantially. Different manufacturing process, different equipment, different packaging. It is not a variant of a liquid formula and should be scoped as its own product.
What is the minimum order for shampoo?
MOQ depends on the formula, packaging format and component minimums. We quote per project. In most categories the packaging decision — stock components against custom tooling — moves the number further than the formula does. Small-batch production is possible: in some product categories a first run from around 3,000 units is workable. It differs product by product, so ask us about yours.
